But if we don\u2019t have the main product, that is, the information in a timely and available way, nothing will be possible. Many directors and managers do not arrive at a real solution within companies because they do not know, first: to identify the \u201cproblem-cause\u201d, they always focus on the \u201cproblem-effect\u201d.<\/p>\n<p>To assist in this process and point to effective solutions, we need information technology.<\/p>\n<p>In any case, we must consider:<\/p>\n<p><strong>problem =\u00a0<\/strong>opportunity for improvement<\/p>\n<p><strong>problematic =<\/strong>\u00a0process<\/p>\n<p>But, to simplify the understanding, we will call the Project Process under the focus \u201cProblem-Solution\u201d.<\/p>\n<p>To make effective decisions, I recommend following a process: Six Sigma base methodology (methodology for providing better, faster and process-based products). Along this line, we move on to the following steps:<\/p>\n<h4><strong>DEFINE:<\/strong>\u00a0<strong>formulate the Project<\/strong><\/h4>\n<p>It implies defining the objectives of the Project based on a preliminary model of the problem that includes the following activities:<\/p>\n<ul>\n<li>Define the work team;<\/li>\n<li>Collect the needs and expectations of those involved;<\/li>\n<li>Identify problems or opportunities for improvement;<\/li>\n<li>Establish preliminary objectives, deadlines and costs of activities.<\/li>\n<\/ul>\n<p>Recommended tools:<\/p>\n<ul>\n<li>Project sheet to consolidate Objectives, Deadlines and Costs;<\/li>\n<li>Two-dimensional framework to determine the importance of elements based on two variables;<\/li>\n<li>Characterization diagram for general understanding of the system.<\/li>\n<\/ul>\n<h4><strong>MEASURE: establish a Measurement System<\/strong><\/h4>\n<p>Measure the frequency and possibilities of errors to establish goals based on the collection of internal and competitors\u2019 numerical information. Suggested activities:<\/p>\n<ul>\n<li>Establish the Process Flow;<\/li>\n<li>Establish key elements of the problem;<\/li>\n<li>Define relevant indicators;<\/li>\n<li>Collect numerical information;<\/li>\n<li>Validate the Measurement System to use it in the following phases.<\/li>\n<\/ul>\n<p>Recommended tools:<\/p>\n<ul>\n<li>Indicator sheets to specify the metrics and their sources;<\/li>\n<li>Process Flowchart to identify key elements;<\/li>\n<li>Benchmarketing to set realistic and relevant goals.<\/li>\n<\/ul>\n<h4><strong>ANALYZE: structure problem and solutions<\/strong><\/h4>\n<p>Deepen the causes that determine errors and define opportunities for improvement by prioritizing them. Suggested activities:<\/p>\n<ul>\n<li>Analyze Cause-Effect relationships;<\/li>\n<li>Validate relationships based on indicators;<\/li>\n<li>Define solution alternatives.<\/li>\n<\/ul>\n<h4><strong>DEPLOY: select and apply solutions<\/strong><\/h4>\n<p>Define the specific elements that will be changed and the final goals. Develop the change project. Suggested activities:<\/p>\n<ul>\n<li>Select alternatives to be implemented;<\/li>\n<li>Final project plan;<\/li>\n<li>Deploy solutions.<\/li>\n<\/ul>\n<p>Recommended tools:<\/p>\n<ul>\n<li>Management report to systematically monitor the project;<\/li>\n<li>Pareto diagram to select the solutions that contribute the most value.<\/li>\n<\/ul>\n<h4><strong>CONTROL: ensure continuous improvement<\/strong><\/h4>\n<p><strong>\u00a0<\/strong>Implement a Monitoring System to prevent previous practices from being resumed and additional problems identified.<\/p>\n<ul>\n<li>Monitor the process to identify attempts to \u201cgo back to the past\u201d;<\/li>\n<li>Identification of additional problems.<\/li>\n<\/ul>\n<p>Recommended tools:<\/p>\n<ul>\n<li>Control table to establish incentive systems for those involved;<\/li>\n<li>Benchmarking to keep the process within competitive parameters;<\/li>\n<li>Define roles and responsibilities in improvement activities.<\/li>\n<\/ul>\n<h4><strong>Final recommendations<\/strong><\/h4>\n<ul>\n<li>To make decisions, the fundamental raw material is formal information, supported by a good IT platform with online information. Analyzing data from a period is like performing a management autopsy;<\/li>\n<li>Do not focus on just one source of information, let alone underestimate or overestimate the value of the information received from others;<\/li>\n<li>Let your employees participate and listen.
